The Story
Tanisha took on the international expansion question at a point where BK Agro had a clear ambition but no clear destination. The company wanted to grow beyond India, but given the financial intensity of international entry, the decision of where to go had to be earned through evidence, not instinct.
She and her team began by scoping three candidate regions: Latin America, the Middle East, and Southeast Asia. Each had been shortlisted on the basis of trade relations and consumption patterns that broadly matched BK Agro's product range. The task was to move from three plausible options to one defensible recommendation.
She structured the analysis around four factors: cultural fit (consumption habits, quality preferences, rural versus urban demand), administrative factors (trade barriers, export duties, bilateral trade relations), geographic factors (distance, logistics cost, delivery time), and economic factors (per capita income and its implications for SKU selection). Each factor was researched through a combination of published reports, industry data, and direct conversations with brokers who had existing export relationships in those regions.
The broker conversations proved especially valuable. Rather than exporting directly, the team used brokers as a validation layer, testing assumptions about packaging preferences, product quality expectations, and consumption habits before committing to a market. This approach allowed the team to pressure-test findings before any capital was deployed.
The analysis converged on West Africa. The region's consumption patterns aligned with BK Agro's product range, trade relations were workable, and the economic profile supported the company's mid-range SKUs. The recommendation was accepted by senior leadership and the company moved to execution.
