She began by mapping the competitive landscape: established players and new entrants, the capacity commitments each had made, and the locations they were targeting. A clear geographic concentration emerged around Navi Mumbai, driven by land availability and demand density, which shaped the location analysis.
She then analyzed the entry rationale for each player type, distinguishing between tech companies, real estate developers, and large conglomerates, since each had a different strategic logic for entering the market. This framing helped her assess where Aditya Birla's own advantages actually sat.
The third layer of the analysis addressed right-to-win: what Aditya Birla could bring to the market that was genuinely differentiated, given that the group was not a technology business.
One of the sharper findings was on AI data centers. Senior leadership had significant interest in building AI-focused infrastructure, influenced by the broader NVIDIA and AI infrastructure buzz. Samrudhi's analysis found that AI data centers require specialized engineering talent for model training that India's market did not yet have at scale. She recommended against AI data center entry as an initial move, on the grounds that the technical risk was too high for a first-time entrant.
The preliminary research was presented to her senior, who refined it for leadership. The AI data center finding held, and it shifted the direction of the project.
