The Story

Gururaj joined Superjoin's Founder's Office when the company was at a crossroads. The data connector product had found a market, but the founding team had decided to pivot toward an AI-native spreadsheet product. With four of the seven team members, including both founders, redirecting their focus to the new direction, Gururaj was handed ownership of the entire existing business with two engineers and a mandate to keep it running.

His first move was to understand the customer base before making any growth decisions. He went through usage data, reviewed session recordings, and spoke directly to existing customers to understand what they were doing and why they stayed.

Focusing the Growth Channel

With limited resources and no budget for paid acquisition, Gururaj chose to go deep on inbound rather than spread thin. He identified that HubSpot customers were the core user segment, driven by gaps in HubSpot's native reporting. He improved Superjoin's presence on the HubSpot Apps Marketplace, optimised for relevant Reddit communities, and engaged in HubSpot's own user forums to capture high-intent traffic.

The inbound strategy was deliberately quality-over-volume. Rather than chasing raw signups, he treated support as the primary conversion funnel. Every inbound support query became an opportunity to understand the user, solve their problem, and convert them into an active customer. Expansion happened organically as a result of that support quality.

Running the Agency Experiment

Mid-tenure, a close contact of the founder approached Superjoin to build a full rev ops reporting stack for their business. It was a meaningful commercial opportunity that could fund the pivot. Gururaj led this engagement, going on-site to understand the client's data structure and needs.

He faced a real trade-off: build a bespoke, scalable product that could become a repeatable agency offering, or deliver the work using the existing Google Sheets canvas and keep the team's focus on the pivot. He chose the latter, delivering the reporting stack within the constraints of the existing product rather than spinning up a new build. It was a deliberate sacrifice of a potentially larger opportunity to protect the team's focus.

Winding Down Cleanly

As the pivot matured, Gururaj began transitioning the existing business toward minimal-intervention mode: automating support where possible, reducing the need for active management, and ensuring the product could run with very little human input. By the time he left, the data connector business was stable, the pivot had taken shape, and the team's attention had fully shifted.
