Krutrim was preparing a follow-on investor round and needed a compelling narrative around where the product and roadmap were heading. The ask was to build a demand forecast and support the pitch deck, but the underlying challenge was that the team's assumptions about what was driving customer adoption had not been validated against actual customer behavior.

The Story

Krutrim was preparing a follow-on investor round and needed a compelling narrative around where the product and roadmap were heading. The ask was to build a demand forecast and support the pitch deck, but the underlying challenge was that the team's assumptions about what was driving customer adoption had not been validated against actual customer behavior.

The approach started with data. Working with the analyst team, the work involved pulling product metrics across engagement and retention, then discovering that different teams had different definitions of the same events. Cohorts had to be built from scratch, segments had to be defined, and the data had to be cut multiple ways before a consistent picture emerged. The initial hypothesis was that AI model quality and vernacular support were the key differentiators.

To pressure-test that hypothesis, a structured customer research effort was run across three customer segments. After multiple conversations across those tiers, a consistent finding emerged: the primary driver of adoption was not the models themselves but the simplicity of the single API integration wrapper. That insight shifted the product strategy, the pitch narrative, and the roadmap priorities.
